Account-based marketing vs lead generation: how B2B teams should actually split budget between the two

Every B2B team we work with eventually asks the same question: how much of the budget should go to account-based marketing versus broad lead generation. The honest answer is that it depends on two numbers most teams never actually calculate -- their total addressable account count and their average deal size. Get those two right and the split mostly answers itself.

We start by segmenting the target list into tiers before we touch a media plan. If a client has fewer than 300 named accounts capable of six-figure deals, we push 60-70% of budget into ABM -- multi-channel orchestration against a short list beats casting wide. If the addressable market runs into thousands of accounts with lower average contract values, we flip that ratio toward lead generation and intent-driven outreach.

The mistake we see most often is a flat 50/50 split applied across every segment, regardless of tier. Tier 1 accounts -- the ones with real expansion potential -- get diluted by budget that should have gone to personalised, account-specific plays. Tier 3 accounts get over-invested in ABM tactics that are too expensive per account to justify the deal size. Splitting by tier, not by department preference, is what actually moves pipeline.

Budgets also need to move during the year, not just once at planning time. When intent data shows a spike in in-market activity across a segment that was originally scoped for lead generation, we have reallocated budget into a targeted ABM push inside a quarter, because the signal is more reliable than the plan we wrote three months earlier.

Across our 13+ active clients spanning 40+ countries, we have never seen one universal ratio that works. What holds constant is the discipline of tying the split to account economics rather than habit, which is a meaningful part of why our campaigns hold a 94% success rate regardless of which model a given account falls under.
