Why cost per lead is the wrong number to optimize

Cost per lead is the easiest number to report and one of the least useful ones to optimize for. It answers a question nobody actually needs answered: how cheap was the lead. What matters is how much pipeline that lead eventually produced, and those two numbers can move in completely opposite directions.

A Single Touch lead can cost a fraction of a BANT lead and look like a win on a cost-per-lead report. But a Single Touch lead was never meant to go straight to sales, it is a top-of-funnel signal meant for nurture. Judging it against the same yardstick as a fully qualified BANT lead, which costs more precisely because it has been through up to four qualifying questions, compares two different products as if they were one.

What we track instead is cost per tier against conversion rate for that tier. A BANT lead that costs five times more than a Single Touch lead but converts to a sales conversation twenty times more often is the cheaper lead by any measure that matters, it just does not look that way on a report that only tracks acquisition cost.

This is also why we push clients to decide the tier before the campaign, not after seeing the invoice. Choosing cheaper leads because the number looks better on a dashboard, without matching the tier to what sales actually needs at that stage, is one of the most common ways a lead generation budget gets spent inefficiently despite every individual lead technically hitting its cost target.

Once cost is measured against the right tier and the right downstream conversion, lead generation spend stops being judged on how cheap it looks and starts being judged on how much pipeline it actually built, which is the standard that keeps client programs generating 23,000+ leads a month that sales teams actually want to work.
